Abstract:Platform owners often use endorsements to actively manage complementor firms. We argue that the direct network effects of complementors' products play a central role in the platform management by its owner. We test our predictions using data on the Apple's promotion of apps. We find that apps with network effects are more likely to receive an award. This likelihood increases when the app is introduced by a developer with a larger market share but declines when introduced in a concentrated segment. The likelihood decreases further if the app is introduced in a concentrated segment by a developer that holds a larger market share. Further, we observe that in concentrated segments, the "challenger" developer has a higher likelihood of receiving the award relative to the leader. Managerial abstract Many products offered through platforms have their own direct network effects. The value of the product for each user grows with the number of other consumers using the product. Many platform owners also actively manage their platforms to ensure platform growth and often use less traditional tools such as product endorsements to achieve this goal. In the context of video games listed in the iOS App Store and the Editors' Choice Awards as a form of product endorsement, we examine the tradeoffs that products with direct network effects (i.e., multiplayer video games) present to the platform owner (Apple). On the one hand, the platform owner may want to promote apps with direct network effects to help them achieve a momentum in terms of user growth. On the other hand, networked apps may become dominant in the segment with negative implications for future growth of the segment and the platform owner's profitability. We find evidence consistent with this tension and find that it critically depends on the complementor strength and market segment concentration. We also observe that in concentrated segments, the "challenger" developer has a higher likelihood of receiving the award relative to the leader.

Abstract:A platform-based innovation ecosystem links multiple markets and their corresponding stakeholders for joint value creation and innovation around a platform, and it is critical for the platform sponsor to manage the configuration efficiently for maximized value and survival. Through a multi-case study, we propose a configurational framework for platform ecosystems to analyze multi-stakeholder business structures, boundary decisions and their relationships. We define the context as for-profit business networks that leverage a digital platform to create multi-sided market circumstances and to engage partners as well as customers in joint innovation and value creation. Empirically we study five small to mid-sized digital information and communication technology platforms and their ecosystems. The discoveries elaborate on the four characteristic configurations and activities involved in the platform ecosystem management, and show configurational differences between open, semi-open, and closed innovation ecosystems. We propose the value-network configurations for the ecosystem, upstream producer, downstream consumer, and partner driven scenarios. Contradicting the existing literature, we argue that complementarities are created by two different producer actors and the consumption is influenced by two different downstream actors. We also argue that an internal production platform can be considered a platform ecosystem for innovation in the case of the extensive use of external knowledge and resource sources. The results extend the understanding of a platform ecosystem as a multi-layered configuration, and show what are the roles of different functions in the multi-layered structure.

Abstract:Innovation strategies in complementary product markets come with a dilemma: Platform sponsors must concede third parties autonomy to innovate to make a platform successful, but a platform sponsor must also participate in the complementary product market to make the platform grow, thus acting as a competitor to third parties. We examine the performance outcomes of four innovation strategies based upon combinations of development and commercialization activities, i.e., the proprietary, outbound, inbound and third-party strategies, and their evolution over time. Data was collected from a panel of 4,857 video games for the seventh generation of video consoles in the United States. The findings contribute to research on platform strategy, open innovation, and ecosystem management by highlighting the different performance outcomes of innovation strategies that co-exist in the same platform ecosystem at the same time. The findings emphasize that decisions on appropriate innovation strategies in platform ecosystems are much more complex than they have previously been portrayed as, through the traditional dualities of open or closed, platform sponsors or third parties, or first or subsequent strategies.

Compatibility promotion between platforms: The role of open technology standards and giant platforms

Abstract:Most platform literature focuses on single platforms and their governance, e.g. concerning app developers. Yet, platform competition and dynamics are increasingly important as they form connections with each other and build complex networks. More focus on platform-to-platform relationships and the role of standards is warranted. Therefore, the goal of this study is to investigate how platform sponsors select platforms to promote as compatible with their own products, taking open standards and "giant platforms" into account. To address these questions, we construct a unique data set covering 157 platforms in the smart home market. We conduct a network analysis based on an exponential random graph model (ERGM) to incorporate platform features, dyadic characteristics, and structural processes. We find that platform-to-platform compatibility promotion is determined by a careful selection of platforms with dissimilar industry sectors and ecosystem niches. We identify two strategic approaches to select and promote platforms as compatible, based on standard complementarity and the size of the installed base. We find that platforms more often promote other platforms with similar supported standards. The majority of endorsements are directed at giant platforms, allowing platforms to support a smaller number of standards and thus a reduced degree of openness at the technology level. Platforms often integrate several giant platforms at the same time. Our study makes two major contributions to the literature. First, we extend the concept of selective promotion (Rietveld et al. 2019) to include inter-platform compatibility and open technology standards. Second, we demonstrate how platform sponsors compensate for higher accessibility at the technology level with transparency at the marketplace level.

Abstract:Abstract The success of digital platforms can be attributed to the engagement of autonomous complementors as exemplified by e-commerce Content Management System (CMS) platforms such as WordPress and Shopify. Platform owners provide Platform Boundary Resources (PBRs) to stimulate and control complementor engagement. Despite the increasing scholarly interest in digital platform ecosystems, their exact role in facilitating and channeling complementor engagement remains unclear. Therefore, we conducted an embedded case study on CMS platform ecosystems, comprising a total of 24 interviews with platform owners and complementors. We inductively derive five types of complementor engagement and their respective manifestations and two overarching engagement goals of complementors. Moreover, we determine the different types of PBRs utilized, including their critical effects, and distinguish between uniform and individual PBRs reflecting their respective generalizability and scalability. We discuss the findings by introducing the concepts of complementor resourcing and complementor securing and shed light on the standardization-individualization tension of PBRs faced by platform owners.

Abstract:The flexibility offered by the combination of platform and enabling ecosystems allows multiple competing and collaborating organizations from different industries to achieve rapid innovations. This article highlights key technical and business model attributes of the platform and how these can be exploited by the platform leader for achieving improved performance with limited coordination overhead. Research shows that only a few platforms are managed effectively; as it involves balancing conflicting demands related to the platform owner’s interest and overall health of the ecosystems. We discuss the key governance challenges for a sustainable platform leadership strategy that leads to benefits for the platform leader as well as for the ecosystem partners. Research shows that an effective platform governance i.e. decision rights and accountability to encourage desirable behavior in the use of the platform, addresses the above challenges effectively. This article goes on to identify different types of control mechanisms used in the context of platform ecosystem. While doing so, we highlight the important contextual differences related to the application of control mechanism in platform-centric ecosystems. Unlike other inter-organizational partnership (i.e. outsourced software development); ecosystem leaders do not have formal authority over a large number of application developers and other partners (Mukhopadhyay et al., 2016a). We conclude by proposing several complementary research questions for better understanding of the control–governance dimensions of platform ecosystem business models.

Abstract:Ecosystems host supporting complementors who offer digital technologies to user-facing complementors. By focusing on the platform sponsor, the existing literature has scarcely considered why the predominantly micro- and small-sized user-facing complementors intend to use such technology and thus diffuse it in the ecosystem in a bottom-up manner. Using the theory of planned behavior, we identify the factors that influence the use of product review solicitation services by German-speaking Amazon Marketplace sellers via semi-structured interviews followed by two waves of questionnaire. We find that these complementors primarily intend to use this digital technology to (a) comply with expectations attributed to the platform sponsor that such technology should be used, and (b) imitate other complementors’ perceived use behavior of the technology. The impact of the former subjective norm is amplified by the complementors’ financial dependency on the ecosystem. In sum, we contribute to the ecosystem and digital entrepreneurship research streams by examining the importance of different ecosystem actors in driving digital technology use by user-facing complementors and identifying the role of dependency in this context.

Abstract:In order to enhance the competitiveness of firms and seek more opportunities, it is increasingly popular for service platforms in different markets to promote their products jointly. To acquire a competitive edge and enhance sustainability of supply chains, it is crucial for such cross-market service platforms to take into account the cost incurred in promotion in addition to the price and quality of their products. We use game-theoretic models to investigate the effects of cooperative promotion on cross-market service platforms' optimal decision making and their supply chains, with a specific focus on whether they should adopt cooperative promotion by offering customers joint membership of the partnering platforms. It has been found that service platforms' choices on cooperative promotion are subject to the extent to which demands are influenced by joint promotional activities, price and quality of platforms. When the independent promotional activities of the service platforms have low impacts on demand, cooperative promotion tends to be more beneficial in terms of increasing the platforms' profits, and a higher demand also makes their respective supply chains more sustainable. Conversely, as the impact of the joint promotional activities on demand changes, lower prices and quality may improve or reduce the platforms' profits, but a lower demand will harm the sustainability of their respective supply chains. In addition, the higher the basic market demands for the service platforms are, the more advantage the service platforms will gain through cooperation and, consequently, they are less willing to invest more in cooperative promotion.
Complementor dedication in platform ecosystems: rule adequacy and the moderating role of flexible and benevolent practices

Abstract:Dedicated complementors are devoted, faithful, and willing to invest in their partnership with a platform owner. Since such complementors promise continuous value co-creation, complementor dedication is an essential objective of platform governance. However, as dedicated complementors also increase their vulnerability vis-à-vis the platform owner, platform governance needs to strike a balance between satisfying global ecosystem needs and the local partnership needs. To understand this challenge better, our study develops six hypotheses on how two fundamental governance mechanisms – i.e., rules and the way in which these rules are practised – independently and symbiotically drive complementor dedication. We test these hypotheses using survey data from 181 complementors. Our findings show that complementors become more dedicated to a platform owner, the more adequate they perceive the rules to be. Furthermore, our findings suggest two sensible strategies to actualise the potential of adequate rules. Platform owners should either refrain entirely from practising rules with situational flexibility and benevolence, thereby achieving moderate complementor dedication. Alternatively, they should practice rules with both flexibility and benevolence at the same time, thereby maximising complementor dedication. Our findings contribute to the literature on platform governance and broader governance literature.

Abstract:Digital platform ecosystems increasingly dominate the enterprise software domain, and the persistence of platforms depends on the sustained engagement of complementors. However, there is a limited understanding of its antecedents, complementors' evaluation of antecedents and the manifestations and dynamic changes of complementors' engagement. Therefore, we investigate complementors' engagement within platform ecosystems over time. We draw on actor and stakeholder engagement from service research to conceptualise complementor engagement (CE) and create an integrated empirical understanding of CE and its dynamics in digital platform ecosystems. Our embedded case study builds on 30 interviews with complementors in Anubis and Osiris enterprise software platform ecosystems. Inductive data analysis reveals five CE antecedents: platform resources and rules, platform value proposition, platform agents, customer needs and other complementors' value propositions. The antecedents are associated with three CE behaviours: generating, networking and synchronising. Further analysis of CE over time resulted in 26 different sequences representing stable and changing engagement trajectories, the latter comprising selective, growing and abating engagement as subcategories. We show how complementors' evaluations of antecedents lead to behaviour changes, providing a novel perspective on the dynamics underlying CE. Finally, we link complementors' evaluation outcomes to their (dis)satisfaction, contributing to the discussion on what drives and impedes CE. The findings implicate the debate on dynamic platform governance and inform platform owners about using cooperative and competitive approaches in the short and long term.

Abstract:In the platform-based innovation ecosystem, the symbiotic evolution and interaction between the participating entities have drawn extensive attention. However, there is a lack of understanding of the co-specialization and co-innovation among members of the innovation ecosystem. This paper addresses this gap. In this paper, the collaborative innovation between a platform firm and different kinds of complementors, and its effects on the performance of the innovation ecosystem are simulated through an improved NK model. The result shows that the co-innovation performance between generalist complementors and the platform firm is generally outperformed than that between the specialist complementors and the platform firm. As the interdependencies between the complementary components get stronger, the innovation performance of the innovation ecosystem influenced by the interaction between different types of complementors and platform firms tend to be an inverted U-shape.

The Divergent Effects of Platform Interfaces on Complementor Product Variety

Abstract:Platform technology regularly evolves, but the consequences for complementors are poorly understood. We contribute to this area by examining the effects of two exogenous changes of platform interfaces on complementor product variety. This outcome underlies indirect network effects for platforms and is also a critical strategic decision for complementors. We find on average, a rating-based platform interface increases complementor product variety, while a customization-based interface decreases it. Complementor status also intensifies the positive effect of rating interface but lessens the negative effect of customization interface. The study shows how interface design is a powerful tool for platform firms to influence complementor behavior, as well as how complementors adapt to platform interfaces. We also extend the product variety literature to the platforms context.

Abstract:Two-sided platforms coordinate two types of users in order to increase the value of the whole system surrounding the platform. Users of a platform have different outside opportunities, and these influence their behavior on the platform. Platforms often limit these outside projects through restrictive licensing agreements. These are often thought to reflect market power and a foreclosure motivation, but it shows that they can be a way of managing the “quality commons” aspect of a platform. This chapter analyzes a platform where all component developers produce two kinds of quality—inside quality for their offerings on the platform and outside quality on their outside project. It shows that there are cases where restrictive licensing agreements that shut down the outside projects can increase social welfare, while in other cases they reduce social welfare. The reason is that if consumers and the platform value components inside quality enough, all agents prefer to be protected from low-quality behavior, even at the cost of giving up outside projects.

Abstract:A repeated challenge in launching a two-sided market platform is how to ignite the cross-side network effects to jump-start adoption. This research note studies “piggybacking”—expanding the focal market to recruit exclusive users from external networks—as a new and nonpricing control to launch platforms in conjunction with pricing controls. We first consider consumer-side piggybacking. Our results provide a rich set of novel insights into strategies that platforms use to monetize exclusive access to external users with nontrivial characterizations of the interplay among piggybacking, cross-side network effects, and price competition. We identify conditions when piggybacking is profit improving and when it leads to a prisoner’s dilemma, depending on the piggybacking cost and strengths of cross-side network effects. Among others, we show that piggybacking may intensify rather than ease price competition. We then consider provider-side piggybacking, and we show that the insights are qualitatively the same as consumer-side piggybacking except that the prisoner’s dilemma disappears if piggybacking providers multihome.

Abstract:The prevalence of platform-based business models, enabled by the advancements of digital technologies, has tremendously changed the way how individual firms innovate. This study seeks to understand the heterogeneity of innovation speed among SMEs acting as participant complementors in digital platform. Integrating a knowledge-based view with the recent research on platform synergy, this study explores the effects of two kinds of platform synergy (i.e. synergy with platform owners, and synergy with other complementors) have on the innovation speed of SMEs. The results suggest that platform owners and fellow complementors would furnish different sets of information and knowledge, which are complementary in nature. In addition, SMEs with different organizational structure and geographic locations may benefit differently from the two kinds of platform synergy. Our synergy-based explanations make an important theoretical contribution to the growing literature on platform ecosystem from a complementor's perspective.
When to Sell Premium Digital Contents Through the Rival Platform?

Abstract:Digital contents, such as applications, ebooks, and video stream, etc., are playing an increasingly significant role in the electronic commerce nowadays. System providers who sell both hardware platform and digital contents may strategically choose the the provisioning strategy for their digital contents in the competition of hardware market. This paper discusses the effectiveness of a novel strategy under which the system provider grants the access to her premium digital contents through the rival platform. I employ a stylized game-theoretical model by considering two competing systems providers who are vertically-differentiated in hardware market while one of them has advantages in the digital content offerings (i.e., premium contents). The results suggest that superior and inferior platforms largely differ in controls of premium contents: 1) It is always optimal for the inferior platform to sell the digital content through superior platform. Specifically, the inferior platform should target superior platform's market for content sales rather than extending the low-end market with premium contents; however, 2) the superior platform should consider a pure bundling strategy to further differentiate her platform when the premium is low. These implications are consistent with the practice of Amazon.com and Microsoft, while providing useful guidelines for decision-making process of system providers.

The competition between platforms supported by digital technology, to a great extent, affects the structure of the whole industry and the fate of individual enterprises in the industry. For related enterprises, it is very important to clarify the influencing factors of platform competition equilibrium. This paper constructs a game model that includes platforms, suppliers, and the final consumers. We analyze the condition and stability of each equilibrium and the impacts of the characteristics of the core and complementary products on the equilibrium by using the method of evolutionary game. Our results show the following: (1) If the two platforms initially have separate advantages in terms of the number of suppliers or consumers, there will be an equilibrium of the coexistence of the two platforms; otherwise, there will be an equilibrium of single platform dominating. (2) The equilibrium of a single platform dominating is more stable than that of the coexistence of multiple platforms. (3) The equilibrium of coexistence is more easily broken by the occasional shock of increasing or decreasing the number of suppliers than by consumers. (4) Platforms with poor core product quality and a high price for core and complementary products can coexist with other superior platforms only if the former has more consumers and suppliers at the beginning of the competition. Abstract:We study the dynamic incentive interactions between a platform and a third-party seller over two stages, where the seller exerts product-value-enhancement effort in the first stage in anticipation of the platform’s potential entry in the second stage. Upon entry, the platform can exert effort to boost the value of the product sold by the platform, with positive spillovers to the value of the product sold by the platform. We show the existence of both the protective and the receptive regimes, characterizing the necessary and sufficient conditions for each regime. These conditions are of thresholds type with respect to the parameters including the degree of spillover, the referral rate, and the competition intensity. In the protective (receptive) regime, the seller is worse (better) off with the platform’s entry than without, thereby distorting effort downward (upward) from the first best to deter (induce) the platform’s entry to the products of intermediate value. Notably, if the spillover effect is negative, only the protective regime will arise. We also provide the necessary and sufficient conditions under which the platform’s nonentry commitment strictly improves the platform’s profits by restoring the seller’s effort to the first best, achieving the win-win outcome for both the platform and the seller. Abstract:Platform envelopment, which describes the embedding of one platform into another platform, is widely adopted by platforms with network effects. The strategic use of platform envelopment is determined by the tradeoff between the benefits of sharing existing users and inconvenience of using the embedded platform. This study investigates when the pure envelopment strategy (PES), mixed envelopment strategy (MES), or no envelopment strategy (NES) should be adopted and examines several coordination schemes for the platforms. A centralized decision-making case and a decentralized decision-making case are first formulated and compared. The results show that NES is the only equilibrium solution under a decentralized decision-making case and the cooperation between the two platforms can lead to higher profit of both platforms by adopting the PES or the MES. We then propose a partial equity ownership (PEO) contract, a proportional fee (PF) contract, and a fixed fee (FF) contract to coordinate the system, benefiting both platforms. The PES or the MES may be the equilibrium strategy under a PEO contract, whereas the MES is the only equilibrium strategy under a PF or an FF contract. This study finds that the adoption of a PEO contract will lead to higher surplus of consumers and providers, and social welfare. In addition, we find that only PEO contract may perfectly coordinate platforms to achieve the same total profit as that under the centralized decision-making case, while PF and FF contracts cannot.

Abstract:Designing a successful and efficient collaborative governance mechanism to promote the value co-creation of complementors has become critical to platform owners. Therefore, using an evolutionary game theory approach, we first constructed a conceptual model of collaborative governance, analyzing the conditions of collaborative governance of multiple subjects. This was based on the belief that the design of a collaborative governance mechanism needs to nurture collaborative culture and internalize it into the practice of platform governance. Secondly, this paper built a tripartite evolutionary game model of platform enterprises, complementary enterprises, and users, systematically illustrating the strategy evolution process of the three parties under incentive and penalty mechanisms, and simulated the influence of parameters, such as cost, culture, and cooperative willingness, on the evolutionary results. The results showed that: (1) A culture of trust and encouragement of innovation was more conducive to collaborative innovation; (2) Platform enterprises are more sensitive to joint cost investment, work culture environment, and benefit distribution; (3) Complementary enterprises and users have a solid ambition to respond to the impulses of digital technology. In particular, when the initial desire to collaborate is low, the evolutionary process of platform enterprises presents an asymmetric 'U' shape. To enable stakeholders of the platform to formally, prudently, and deeply participate in the ecological governance process, platform enterprises should fully use network resources and digital technology to build a platform for high-intensity interaction and communication between complementary enterprises and users, and improve their identification with the innovation culture.
