Abstract:The informal socialization process plays an important role in shaping newcomer cognition and behavior, providing learning opportunities and social support which facilitate employee adjustment and performance enhancement. However, such social influences may also lead to the adoption of risky behaviors that can be detrimental to newcomer health and organizational effectiveness. Using a sample of sales and client-service employees, we demonstrate that the alcohol use norms of both organizational veterans and clients are significantly associated with the frequency of work-based heavy drinking among newcomers of sales and client service teams. We also demonstrate that these positive relationships are mediated by newcomers’ performance-enhancing drinking motives, suggesting that veteran and client behavior signals to newcomers that drinking is an important means by which to improve job performance. Abstract:What drives newcomers to adopt behaviors that, while perhaps helping them meet short-term role demands and organizational objectives, may also place themselves and/or their organization at risk in the long term? Based on social learning theory, research on onboarding and newcomer socialization suggests that such behavior may be explained by peer modeling. But is this always the case? Using heavy drinking with clients as an empirical referent and incorporating factors from research on learning in risky choice into a model grounded on social learning theory, we examine how contextual variables moderate the effect of veteran peer modeling on newcomer adoption or intensification of work-related risky behaviors over time, and demonstrate the impact of adoption/intensification on newcomer outcomes. Data from a longitudinal study of newcomers, their veteran peers, and supervisors in sales and client-service indicate that the extent to which veteran modeling influences the adoption/intensification of newcomer heavy drinking with clients depends on newcomers’ prior experiences and veteran peer (but not supervisor) guidance. Moreover, they indicate that steeper increases in heavy drinking with clients over time, while associated with improved job performance, also link to higher work-to-family conflict and turnover risk. Implications for research on onboarding and newcomer socialization are discussed.
Use of Proactive Socialization Tactics and Socialization Outcomes: A Latent Growth Modeling Approach to Understanding Newcomer Socialization Process

Abstract:In this study, we examined the intraindividual change trends in newcomers' usage of seven proactive socialization tactics and their covariations in the first 4 months after their job entry. We also investigated how the initial level and change trends of these socialization tactics are associated with socialization outcomes (i.e., leader-member exchange, affective commitment, and job-related self-efficacy). Results showed that newcomers' usage of proactive socialization tactics had different change trends over the first 4 months after organization entry. For example, newcomers increased their usage of feedback seeking, but decreased their usage of job-change negotiation over time. The usage of some tactics (e.g., networking) even plateaued after the first 3 months. However, newcomers did not appear to switch their usage from tactics to tactics over time, as indicated by positive or nonsignificant covariations among the change trends of different socialization tactics. Additionally, we also found that the initial level of usage and change trends of certain tactics were associated with socialization outcomes. We discuss how these findings may inform future theoretical and empirical development.

Abstract:This research examined the role of psychological availability as a means of psychological engagement between self-initiated expatriates (SIEs) and their host-country nationals (HCNs) colleagues during their work and interaction adjustment. To reveal this process, this study presented the concept of psychological availability, which refers to an individual’s belief that they are physically, cognitively, and emotionally ready or confident to engage the self with their colleagues, as a mediator between proactive personality and adjustment. Also, it investigated the relationship between proactive personality and psychological availability and how it was moderated by supportive supervisor relations. We hypothesized, this relationship would be weakened/strengthened when SIEs and HCNs received low/high level of support from their supervisor. This study was conducted as a quantitative study, data was used from 342 SIEs and 342 HCNs working in mainland China. Our finding supported the hypothesis that psychological availability mediated the relationship between proactive personality and their adjustment to an international work environment; in addition, the relationship between proactive personality and psychological availability would be stronger when the level of superiors relations support is high between SIEs and HCNs. This study demonstrated the value of proactive personality as an antecedent effect and supportive supervisor relations as a moderating effect, and investigated how these factors can lead to a sense of psychological availability and boost psychological engagement between SIEs and HCNs in order to improve the adjustment between them.

Abstract:Becoming assimilated into the social environment at an organization is critical and challenging to newcomers. The present study examined whether newcomers' trait positive affectivity (PA) could predict social assimilation through proactive relationship building behaviors including general socializing, relationship building with boss, and networking. Participants in this three-wave survey study were 323 new employees in three organizations in China. Results based on structural equation modeling showed that newcomers' trait PA at T1 (within 2 weeks postentry) was positively related to all three dimensions of relationship building behaviors at T2 (8 weeks postentry); however, only general socialization was found to mediate the relationships between PA and two social assimilation outcomes at T3 (14 weeks postentry), that is, social integration and affective organizational commitment. Theoretical and practical implications were discussed.

Abstract:Newcomers often play an important role in organizations’ competitive advantage since they bring in new knowledge and experiences that enable them to question established practices and offer beneficial improvements. However, traditional socialization process guided by an uncertainty reduction perspective tends to lead newcomers to a custodial role orientation, which could inhibit their innovative behaviors. Drawing on the Individual Adaptability Theory and research on newcomers’ proactive socialization tactics, we propose that newcomers’ learning adaptability predicts supervisor-rated innovative behavior through the cognitive mechanism of positive framing. We also posit supervisors’ uncertainty avoidance value as an important boundary condition. We conducted a three-wave time lagged data collection in two different organizations and found that newcomers’ learning adaptability is positively associated with positive framing, which in turn predicts newcomers’ innovative behavior. We also show that the effects of learning adaptability on positive framing as well as the indirect effect of learning adaptability on innovative behavior through positive framing are stronger when supervisor uncertainty avoidance is low rather than high. We discuss the theoretical and practical implications for newcomers’ learning and innovative behavior.

Abstract:Drawing on conservation of resources theory, we contribute to the behavioral ethics literature by examining how and why organizational socialization processes can affect newcomers' adoption of unethical behaviors. Specifically, we contend that quality peer coaching (i.e., providing newcomers with job-related guidance and social support) provides newcomers with enhanced self-resources that diminishes emotional exhaustion and thus indirectly reduces newcomer unethical conduct. Conversely, peer coach unethical conduct (i.e., violating ethical norms) increases newcomers' emotional exhaustion, and thus indirectly increases newcomers' own unethical acts. Our research also identifies newcomers' goal orientations as important individual differences that moderate the proposed mediation effects. Newcomers with high mastery orientations respond to high emotional exhaustion by harnessing more resources and identifying new work strategies, thereby engaging in less unethical conduct. Conversely, newcomers with high performance orientations give into emotional exhaustion and engage in unethical conduct as a way of outperforming others while conserving resources. We tested our theoretical model using a sample of peer coaches and newcomers from the Real Estate industry, using objective reporting of peer coaches' and newcomers' unethical conduct over a nine-month period.

Abstract:This study aims to test a cross-lagged model that explores the relationship between organizational socialization and the cooperative behavior of newcomers, along with the mediating role of perceived organizational support and perceived insider status. Questionnaire survey was conducted to collect sample data, and two-wave cross-lagged design with a 5-month interval was employed to verify the conceptual model. A total of 187 newcomers (female = 59.89%; average employment time = 9.3 months) were recruited, and the data was examined by cross-lagged structural equation modeling. The results showed that organizational socialization at T1 had a positive cross-lagged effect on perceived organizational support, perceived insider status and cooperative behavior intention at T2 respectively. Both perceived organizational support and perceived insider status at T1 had a positive cross-lagged effect on cooperative behavior intention at T2. In addition, perceived organizational support at T1 had a positive cross-lagged effect on perceived insider status at T2. The insights gained in this study may help to draw the attention of organizations on the organizational socialization and cooperative behavior of newcomers so as to enhance their subsequent performance.

Abstract:Intraindividual change over time is the essence of the change phenomenon hypothesized to occur in the individual newcomer adaptation process. Many important adaptation questions cannot be answered without an adequate conceptualization and assessment of intraindividual change. Using a latent growth modeling approach to data collected from 146 doctoral program newcomers over 4 repeated measurements spaced at 1-month intervals, the authors explicitly modeled interindividual differences in intraindividual changes in newcomer proactivities (information seeking, relationship building) and proximal adaptation outcomes (task mastery, role clarity, social integration) during organizational entry. Results indicated that changes in proactivity may be related to newcomer characteristics and adaptation outcomes in interesting ways that have not been previously examined.

Abstract:In adulthood, starting a new job is a major life event that, for many, accompanies significant changes to one's personal life (e.g., moving to a new location, setting up new childcare or eldercare arrangements, renegotiating schedules and nonwork responsibilities with a spouse or partner). Research shows that job candidates anticipate the degree of work-family support and conflict they might experience in a new role when deciding to accept or reject a job offer. Despite this, work examining associations between newcomer work-to-nonwork conflict (WNC), once arriving at a new job, and their adjustment to the new work role has lagged. To address this, the current study investigates the relationship between newcomers' work nonwork demands (i.e., WNC) and resources (having a family-supportive supervisor) during organizational entry, in relation to work withdrawal. Results from surveys administered to newcomers across three time points, indicate that newcomers' WNC was positively related to work withdrawal via reduced work-to-nonwork self-efficacy. Additionally, the indirect relationship between WNC and newcomer withdrawal was moderated by family-supportive supervisor behavior, indicating that managers can serve as resources with powerful potential to counteract the negative effects of conflict during this early stage. This study is among the first to explicitly link the work-nonwork and organizational socialization literatures. Our results suggest that organizations aiming to support and retain new workers may benefit from training supervisors to help newcomers manage WNC when starting a new job.

Abstract:Higher levels of learning adaptability at work are expected to help performance when individuals encounter an unfamiliar environment, such as during organizational entry. However, little is known about how and when newcomer learning adaptability drives innovative behaviors. Drawing on and extending individual adaptability theory, we propose that two mediating mechanisms, positive framing and task mastery, may transmit the effect of learning adaptability on innovative behavior, with supervisor's tendency to avoid uncertain situations posited as a boundary condition. The proposed hypotheses were tested using multi-source, multi-wave data from three companies. We found that learning adaptability indirectly impacts innovative behavior via positive framing but not via task mastery. In addition, supervisor uncertainty avoidance moderated the relationship between learning adaptability and positive framing, and task mastery moderated the relationship between positive framing and innovative behavior, supporting a pattern of moderated mediation, such that the indirect relationship between learning adaptability and innovative behavior via positive framing was more positive when both moderators were low. The research findings are discussed in terms of implications for socialization research and practice.

Abstract:SummarySocial connections play a vital role in helping newcomers fit into a new work environment. In addition to seeking valuable support from organizational “insiders” such as coworkers and leaders, newcomers also need support from other newcomers with similar experience during the onboarding process. Drawing upon socioanalytic theory, we propose that newcomers with a competitive or cooperative orientation will follow different networking patterns within their friendship cohort network. Specifically, newcomers with a highly competitive orientation will experience a high increase in coreness centrality in the friendship cohort network, which captures employees' relative position (i.e., core or periphery) in the entire cohort, while those with a highly cooperative orientation will have a high increase in in‐degree centrality, which reflects the number of personal friendship ties. To test our hypotheses, a cohort of 607 newcomers in a manufacturing company was tracked for 18 months (in seven waves) and the results show that competitive orientation is positively related to newcomers' increase in coreness centrality and that a cooperative orientation is positively related to an increase in in‐degree centrality. Furthermore, the increase in coreness centrality is positively related to newcomers' task assistance from other newcomers, which in turn reduces their likelihood of leaving the organization.

Abstract:Researchers consistently argue that organizations need to generate creative ideas to ensure long-term success and survival. One possible solution for increasing creativity is to inject “fresh blood” into the organization by hiring new employees. However, past work suggests there may be a number of impediments that stifle newcomer creativity and, further, that encouraging newcomer creativity may compromise other adjustment outcomes. Accordingly, the present research examines how empowering leaders, in conjunction with contextual and relational factors (i.e., organizational support for creativity and newcomers’ trust in leaders), facilitate newcomer creativity. Study 1 indicates that empowering leadership positively predicts newcomer creativity and that this relationship is contingent on the organizational context. Study 2 reveals that more specific and proximal contextual socialization factor – newcomers’ trust in leaders – is a more potent moderator than organizational support for creativity. Further, these predictors operate through creative process engagement to influence creativity. Finally, results indicate positive links between empowering leadership and role clarity, attachment, and task performance, suggesting that empowering leadership may serve as an important, albeit overlooked, socialization tactic.
Testing the Efficacy and Mechanisms of an Authentic Self-expression Orientation Program

Abstract:Building on prior research (Cable, Gino, & Staats, 2013) showing that an orientation program that emphasizes authentic self-expression (ASE) may facilitate newcomer adjustment, the present longitudinal field experiment further tests the ASE program, with a focus on dynamic treatment effects on both proximal outcomes (i.e., perceived stress and popularity) and distal outcome (i.e., job performance). Participants were two cohorts of newly-hired nurses entering into a large hospital in China, with the first cohort receiving a traditional orientation program and the second cohort receiving an ASE program. The final sample consists of two groups of 38 new nurses, matched on various demographic variables. Participants were followed up four times (Months 3, 6, 9, and 12) post-entry. Results showed that compared with those in the traditional orientation condition, new nurses in the ASE condition (a) reported lower levels of perceived stress at Month 3, and this effect was maintained over 12 months, (b) were rated by their peers as more popular and had better job performance ratings by their mentors at Month 12, with the treatment effect emerging over time. Further, perceived stress and slope of popularity change trajectory were found to mediate the ASE effect on job performance at Month 12.
Newcomers Building Social Capital by Proactive Networking: A Signaling Perspective.

Abstract:Social networks can aid newcomers' learning and adjustment and facilitate their performance. However, knowledge about how newcomers build their social networks from the ground up is limited. Extending the socialization literature, we propose a model delineating newcomer proactive networking as the driver of advice ties with peer newcomers, which in turn influence newcomer reputation among higher status organizational insiders. Drawing on signaling theory, we propose that future-oriented newcomers are more likely to engage in proactive networking behaviors, a form of signaling that could help those newcomers build a larger number of peer advice ties. Such initial success may then transmit newcomers' signals to the managerial ranks, affording them a better reputation among managers. In addition, signaling theory suggests that the centrality of a newcomer's immediate supervisor in the managerial advice network can amplify the effect of the newcomer's own signaling actions (i.e., proactive networking behaviors) on their relationships with peers. We tested our hypotheses in two field survey studies. Study 1 found that newcomers higher in future orientation engaged in more proactive networking. Proactive networking helped newcomers form more peer advice ties, which were, in turn, positively related to their reputation among managers. Study 2 found that the supervisor's centrality in the managerial advice network moderated the relationship between newcomer proactive networking and peer advice ties. We discuss the implications of our findings for the newcomer adjustment and signaling theory literatures as well as for socialization practices. Abstract:Drawing from an interactionist approach and feedback research, we examine the role of developmental feedback and proactive personality on newcomer task performance and helping behavior. Data were collected from 2 high-tech joint-ventures within the information technology and manufacturing industries located in Shanghai, China. Results based on 151 newcomer-manager dyads showed that supervisor developmental feedback (SDF) positively related to newcomer helping behavior and that SDF and coworker developmental feedback interactively predicted newcomer task performance. We also found differential moderating effects of proactive personality: SDF more strongly related to helping behavior when proactive personality was lower; conversely, coworker developmental feedback more strongly related to helping behavior when proactive personality was higher.

Abstract:The extant research on organizational socialization has primarily focused on newcomer perceptions of the socialization process, neglecting the perspective of insiders (veteran employees) who socialize newcomers. The veteran perspective is important to consider, as veterans take on additional work responsibilities to help newcomers assimilate to the organization. The current study examines how veterans' perceptions of their personal resources (e.g., assimilation, job demands) may influence their own well-being during the socialization process, as well as newcomer outcomes (i.e., role clarity, job performance). Data from 108 matched veteran-newcomer pairs across a variety of occupations were analyzed using path analysis. Results suggest veteran assimilation and job demands during socialization are related to both veteran and newcomer outcomes, including veteran emotional exhaustion and newcomer role clarity. In addition, veteran assimilation was significantly related to newcomer performance. Implications of these findings for organizations are discussed.

Further, the increase of coreness centrality is positively related to newcomers’ perceived emotional support from other newcomers, which in turn reduced their work-related emotional exhaustion.
