Abstract:Public sector effectiveness necessitates planned change; however, many initiatives fail. For planned change to be successful, employees’ mental models need to be amended to support new behaviours. One mechanism to achieve this is employee performance conversations, which can elicit behavioural change through introducing new ideas to an individual’s reality. However, many conversations fail to create shared understandings of the need for change. Ford and Ford's [The role of conversations in producing intentional change in organizations. Academy of Management Review, 20(3), 541–570] typology identifies different conversational forms to create the shared understandings required to enact change. This paper reflects on the learnings from a management development intervention based upon Ford and Ford’s typology where managers applied the conversational forms to initiate mental model amendment, thereby enabling planned change. Analysis of qualitative data collected during the intervention suggests that using different types of conversations in a structured manner enabled shared understandings regarding why change was required and what success looked like. Managers recognized that slowing down the conversational process led to more effective mental model amendment, facilitating behavioural change. The paper demonstrates how different conversational forms enable leaders to discuss a planned change from an individual and organizational perspective and elicit mental model amendment to realize change. MAD statement This paper explores a new approach to undertaking employee performance management to enable organizational change. The paper applies Ford and Ford’s (1995) conversational typology as a practice model for developing the conversational competencies of managers and leaders. The paper highlights the importance of taking account of employees’ and managers’ different mental models in order to enable planned change. It argues that it is not more conversations that is needed, but instead the capacity to recognize and utilize different conversational forms to realize mental model amendment to elicit behavioural change and thus achieve change. The paper outlines an intervention that applies this new approach to employee performance management training.

Abstract:Conversational agents promise conversational interaction but fail to deliver. Efforts often emulate functional rules from human speech, without considering key characteristics that conversation must encapsulate. Given its potential in supporting long-term human-agent relationships, it is paramount that HCI focuses efforts on delivering this promise. We aim to understand what people value in conversation and how this should manifest in agents. Findings from a series of semi-structured interviews show people make a clear dichotomy between social and functional roles of conversation, emphasising the long-term dynamics of bond and trust along with the importance of context and relationship stage in the types of conversations they have. People fundamentally questioned the need for bond and common ground in agent communication, shifting to more utilitarian definitions of conversational qualities. Drawing on these findings we discuss key challenges for conversational agent design, most notably the need to redefine the design parameters for conversational agent interaction.
The Secrets of Great Teamwork

Abstract:Over the years, as teams have grown more diverse, dispersed, digital, and dynamic, collaboration has become more complex. But though teams face new challenges, their success still depends on a core set of fundamentals. As J. Richard Hackman, who began researching teams in the 1970s, discovered, what matters most isn't the personalities or behavior of the team members; it's whether a team has a compelling direction, a strong structure, and a supportive context. In their own research, Haas and Mortensen have found that teams need those three "enabling conditions" now more than ever. But their work also revealed that today's teams are especially prone to two corrosive problems: "us versus them" thinking and incomplete information. Overcoming those pitfalls requires a new enabling condition: a shared mindset. This article details what team leaders should do to establish the four foundations for success. For instance, to promote a shared mindset, leaders should foster a common identity and common understanding among team members, with techniques such as "structured unstructured time." The authors also describe how to evaluate a team's effectiveness, providing an assessment leaders can take to see what's working and where there's room for improvement.

Abstract:A good conversation requires balance -- between simplicity and detail; staying on topic and changing it; asking questions and answering them. Although dialogue agents are commonly evaluated via human judgments of overall quality, the relationship between quality and these individual factors is less well-studied. In this work, we examine two controllable neural text generation methods, conditional training and weighted decoding, in order to control four important attributes for chitchat dialogue: repetition, specificity, response-relatedness and question-asking. We conduct a large-scale human evaluation to measure the effect of these control parameters on multi-turn interactive conversations on the PersonaChat task. We provide a detailed analysis of their relationship to high-level aspects of conversation, and show that by controlling combinations of these variables our models obtain clear improvements in human quality judgments.

Abstract:Predicting team dynamics from personality traits remains a fundamental challenge for the psychological sciences and team-based organizations. Understanding how team composition generates team processes can significantly advance team-based research along with providing practical guidelines for team staffing and training. Although the Input-Process-Output (IPO) model has been useful for studying these connections, the complex nature of team member interactions demands a more dynamic approach. We develop a computational model of conversational turn-taking within self-organized teams that can provide insight into the relationships between team member personality traits and team communication dynamics. We focus on turn-taking patterns between team members, independent of content, which can significantly influence team emergent states and outcomes while being objectively measurable and quantifiable. As our model is trained on conversational data from teams of given trait compositions, it can learn the relationships between individual traits and speaking behaviors and predict group-wide patterns of communication based on team trait composition alone. We first evaluate the performance of our model using simulated data and then apply it to real-world data collected from self-organized student teams. In comparison to baselines, our model is more accurate at predicting speaking turn sequences and can reveal new relationships between team member traits and their communication patterns. Our approach offers a more data-driven and dynamic understanding of team processes. By bridging the gap between individual personality traits and team communication patterns, our model has the potential to inform theories of team processes and provide powerful insights into optimizing team staffing and training.

Abstract:We all long for a sense of community in our professional lives where we can bring our spirit, passion, and whole selves to work. When we work in environments of tribal warfare and clans carrying out subversive activities, we will choose to leave our souls at home to protect them from the toxicity of the work environment. For anyone who has been cared for by nurses who have left their soul at home, you have experienced the outcome of negative environments that cannot have effective conversations. Recently a nurse told about her experience of realizing one day that she had the right to be happy at work so that she could more effectively take care of her 5-year-old daughter when she returned home. When she saw this as a right, she made a decision to leave her organization and look for a place that valued conversations and harmony rather than aggression and lack of trust. The only way to improve the world is through relationships, and conversations are the prelude to creating that change. Having the courage to reach out and start the dialogue knowing full well that it might be very messy is the only way to end the fragmentation and loss of community we experience in our organizations. Wheatley (2002) describes the experience of "...sacred as a feeling that I belong here" (p. 133). In the process of conversations, we can explore and appreciate our differences but also feel more connected and one with each other as a result of having the courage to converse. When we see each other as equals, we also free ourselves to open up to new learning and relationships which can lead to excellence in clinical outcomes. It's all about the courage of conversations.$

Abstract:Managers are told: Be global and be local. Collaborate and compete. Change, perpetually, and maintain order. Make the numbers while nurturing your people. To be effective, managers need to consider the juxtapositions in order to arrive at a deep integration of these seemingly contradictory concerns. That means they must focus not only on what they have to accomplish but also on how they have to think. When the authors, respectively the director of the Centre for Leadership Studies at the University of Exeter in the U.K. and the Cleghorn Professor of Management Studies at McGill University in Montreal, set out to develop a masters program for practicing managers, they saw that they could not rely on the usual MBA educational structure, which divides the management world into discrete business functions such as marketing and accounting. They needed an educational structure that would encourage synthesis rather than separation. Managing, they determined, involves five tasks, each with its own mind-set: managing the self (the reflective mind-set); managing organizations (the analytic mind-set); managing context (the worldly mind-set); managing relationships (the collaborative mind-set); and managing change (the action mind-set). The program is built on the exploration and integration of those five aspects of the managerial mind. The authors say it has proved powerful in the classroom and insightful in practice. Imagine the mind-sets as threads and the manager as weaver. Effective performance means weaving each mind-set over and under the others to create a fine, sturdy cloth.

Abstract:In order to be more competitive in the global marketplace, China has adopted a long-term plan to reform their higher education system. One specific aim of this plan is to facilitate the achievement of China’s goal of building a world-class market-driven economy through the development of an adequate supply of MBA-trained professional managers to lead their organizations. This case study presents an exploratory and descriptive research approach to assess the effects of an instructional delivery scenario in which concrescent conversation was used as a communication tool to create a cooperative learning setting in a mainland Chinese MBA course. The Index of Learning Styles (ILS) model was used to determine the learning style preference of the Chinese students. The study also investigated the relation between a student’s preferred learning style with gender and major (business, engineering, math, and science). Sensing-intuitive was the only ILS subscale with a significant difference across gender and major. Females exhibited a moderate preference for sensing learning while males exhibited a mild preference for sensing learning. Among majors, only business and engineering were significantly different from each other. Business majors tended to prefer the moderate sensing learning style and engineering majors indicated a preference for mild sequential learning style. Contrary to the literature on learning style differences attributed to specific cultural orientation, additional observations and results revealed that the Chinese MBA students accepted the instructional delivery scenario in which concrescent conversation was used to implement a student-centered learning setting.

Abstract:Creativity is the lifeblood of a successful organization, as creative employees drive companies to be innovative and competitive. While studies have examined how leaders foster creativity, researchers have overlooked how communication between workgroup peers and teams cultivate creative output. Interviews were conducted to determine the effects of leader, peer, and team communication on employee creativity within the national video game industry. Results indicate communication exchanges uniquely influence employee creativity, with peer associations being most crucial. Informal mentoring, or “creativity coaches,” were vital lifelines within creatively driven organizations. Additional findings highlight the importance of structure, support, and trust in creatively supportive organizations.

Abstract:People regularly interact with new acquaintances, yet little research has examined the hedonic dynamics of these conversations or the extent to which people are aware of them. Five preregistered laboratory experiments (<i>N</i> = 1,093 participants, including 966 spoken conversations) address these gaps. We find that people misunderstand the hedonic trajectory of conversation: After enjoying the initial minutes of conversation with a new acquaintance, participants expected their enjoyment to decline as their conversations continued, but experienced stable or increasing enjoyment in reality. This miscalibration arose at least partly because participants underestimated how much they would have to discuss. Thus, instructing participants to mentally simulate the conversation in detail drew their attention to the conversation material they could discuss and helped to calibrate their enjoyment predictions. When left uncorrected, misunderstanding the hedonic trajectory of conversation can undermine well-being. In one study, participants preferred to spend less time in conversation and more time alone than was optimal for their enjoyment-a finding that emerged even among participants who reported wanting to enjoy themselves. Throughout our experiments we assessed various conversational contexts (including whether participants had one long conversation with a single partner or several short conversations with different partners), and features of conversation (including participants' perceived and actual interest in talking to each other, fatigue, and the intimacy of conversation), thus shining novel light on conversational dynamics more broadly. People hold incorrect assumptions about how social interaction changes over time and, consequently, may avoid longer-lasting conversations that would forge closer connections. Abstract:When people in an organization understand themselves and their context of interaction from very different perspectives, there is an increased risk of poor organizational dialogue. The reason is not only that individuals’ social interpretations of others are influenced by their idiosyncratic perspectives. In interactions involving a significant diversity of individual perspectives, there is also a risk that communicators form radically different interpretations of goals and processes in the organization. It is therefore of crucial importance that people have a sufficiently similar understanding of action-guiding information, communicative acts and the workplace itself. The chapter focuses on the importance of creating shared organizational culture on the basis of four communication conditions from social interaction theory. (1) In communicative processes, senders need to secure the attention of audiences. (2) Senders and audiences need to have a sufficiently similar understanding of the language that is used. (3) Senders and audiences need to interpret communicative acts in a sufficiently similar way. (4) The attitudes and values that audiences ascribe to senders must correspond to the values and attitudes that senders actually have. After having clarified these conditions, the chapter applies them to analyse fundamental organizational challenges. The final part of the chapter argues that the conditions can, typically on management levels, constitute conceptual tools for creating unifying communicative cultures. Furthermore, using the conditions (1)–(4) actively as a means for securing communication across a diversity of individual perspectives can contribute to reaching organizational goals, no matter how they are defined.

Abstract:Is it possible to abstract a formal mechanism originating schisms and governing the size evolution of social conversations? In this work a constructive solution to such problem is proposed: an abstract model of a generic N-party turn-taking conversation. The model develops from simple yet realistic assumptions derived from experimental evidence, abstracts from conversation content and semantics while including topological information, and is driven by stochastic dynamics. We find that a single mechanism - namely the dynamics of conversational party's individual fitness, as related to conversation size - controls the development of the self-organized schisming phenomenon. Potential generalizations of the model - including individual traits and preferences, memory effects and more elaborated conversational topologies - may find important applications also in other fields of research, where dynamically-interacting and networked agents play a fundamental role.

Abstract:It has been noted that estrogens have strong effects for suppression of bone absorption and prevention of fracture. Although WHI reports emphasized on adverse events of hormone replacement therapy (HRT) too much to avoid this therapy for osteoporosis, recently there are several statements for HRT with positive assessment. Those mentioned that considering risk factor of HRT and age factor, it is possible to use estrogens safely. There is the evidence that estrogens prevent bone fractures in not only osteoporotic women but also healthy women. It is a unique effect that only estrogen has among antiosteoporotic drugs. Taking these characters into consideration, it seems that estrogen therapy is useful for prevention of fractures in perimenopausal women irrespective of bone condition.

Abstract:Decades of social science research identified ten fundamental dimensions that provide the conceptual building blocks to describe the nature of human relationships. Yet, it is not clear to what extent these concepts are expressed in everyday language and what role they have in shaping observable dynamics of social interactions. After annotating conversational text through crowdsourcing, we trained NLP tools to detect the presence of these types of interaction from conversations, and applied them to 160M messages written by geo-referenced Reddit users, 290k emails from the Enron corpus and 300k lines of dialogue from movie scripts. We show that social dimensions can be predicted purely from conversations with an AUC up to 0.98, and that the combination of the predicted dimensions suggests both the types of relationships people entertain (conflict vs. support) and the types of real-world communities (wealthy vs. deprived) they shape.

Abstract:If language evolved by sexual selection to display superior intelligence, then we require conversational skills, to impress other people, gain high social status, and get a mate. Conversational skills include a Theory of Mind, a sense of self, self esteem and social emotions. To be impressive, we must converse fluently and fast. The syntax of an utterance is defined by fast unification of feature structures. The pragmatic skills of conversation are also learned and deployed as feature structures; we rehearse conversations as verbal thoughts. Many aspects of our mental lives (such as our Theory of Mind, and our social emotions) work by fast, pre conscious unification of learned feature structures, rather than rational deliberation. As we think, we use the Fast Theory of Mind to infer (unreliably) how a Shadow Audience will regard what we think, say, and do. These forces, which determine our motivations and actions, are less rational and deliberate than we like to suppose

Abstract:Conversations abound with uncetainties of various kinds. Treating conversation as inference and decision making under uncertainty, we propose a task independent, multimodal architecture for supporting robust continuous spoken dialog called Quartet. We introduce four interdependent levels of analysis, and describe representations, inference procedures, and decision strategies for managing uncertainties within and between the levels. We highlight the approach by reviewing interactions between a user and two spoken dialog systems developed using the Quartet architecture: Prsenter, a prototype system for navigating Microsoft PowerPoint presentations, and the Bayesian Receptionist, a prototype system for dealing with tasks typically handled by front desk receptionists at the Microsoft corporate campus.

Abstract:Personality and Social Psychology Bulletin, Ahead of Print. How can leaders effectively navigate challenges and drive positive change in the workplace? This research introduces reflective conversations as a powerful catalyst for leaders' change-oriented initiatives. Integrating transformative learning theory and hope theory, we suggest that reflective conversations improve leaders' sense of hope and subsequently facilitate their transformational leadership and creative behaviors. We further introduce hardships (Study 1) and relationship quality (Studies 2 and 3) as key boundary conditions. We conducted a content validation study to validate our measure of reflection conversation and further conducted two experience sampling studies and one online experiment to test the transformational power of daily reflective conversations. The results reveal that when leaders experience hardships or have high-quality relationships with others, reflective conversations can be a powerful force in terms of fueling their sense of hope and inspiring them to exercise transformational leadership and creative behaviors.

Abstract:The focus of debates about conversational artificial intelligence (CAI) has largely been on social and ethical concerns that arise when we speak to machines—what is gained and what is lost when we replace our human interlocutors, including our human therapists, with AI. In this viewpoint, we focus instead on a distinct and growing phenomenon: letting machines speak for us. What is at stake when we replace our own efforts at interpersonal engagement with CAI? The purpose of these technologies is, in part, to remove effort, but effort has enormous value, and in some cases, even intrinsic value. This is true in many realms, but especially in interpersonal relationships. To make an effort for someone, irrespective of what that effort amounts to, often conveys value and meaning in itself. We elaborate on the meaning, worth, and significance that may be lost when we relinquish effort in our interpersonal engagements as well as on the opportunities for self-understanding and growth that we may forsake.

Abstract:Employee silence impedes sustainable organizational development, and it can conceal harm for internal and external stakeholders. Established approaches to overcoming silence in organizations draw on the assumption that employees withhold their views based on deliberate elaborations on the effectiveness and risks they associate with voice. Our research aims at complementing these approaches. Applying an information processing approach to culture and using implicit voice theories (IVTs; i.e., taken‐for‐granted beliefs about when and why speaking up at work is risky or inappropriate) as an example, we introduce a model proposing ways through which shared implicit knowledge structures emerge in teams and organizations, and how they affect motives to remain silent. We examine parts of the model with a sample of 696 employees nested in 129 teams and 67 organizations. Our findings show that IVTs can be shared at the team‐ and organizational level, that shared IVTs explain variance in silence motives above and beyond perceptions of organizational climate and manager openness at the team‐ and organization level, and that IVTs functioned as a mediator between team manager openness and silence motives. In sum, our findings point at shared IVTs as a way to conceptualize underlying basic assumptions of cultures of silence.
