Abstract:Despite the prevalence of work teams in organizations, how newcomers become integrated into teams remains an understudied area. Drawing on research related to indirect social resources, in this paper we employ a social network perspective to examine how close teammates' friendship centrality can facilitate newcomers' adjustment by fostering the newcomers' own social capital in teams and promoting their subsequent task performance. Furthermore, our model incorporates institutionalized socialization tactics and political skill as two contingencies that can further strengthen the positive effects of indirect social resources on newcomers' adjustment. In a time-lagged study using multiple sources of data, we found good support for our hypotheses. Specifically, close teammates' friendship centrality was positively related to newcomers' task performance through the mediating effect of newcomers' own friendship centrality in teams. The two moderators further strengthened this indirect effect. Overall, this study highlights the importance of "making the right friends" to facilitate newcomer adjustment into teams.
How Two Motivational Orientations Forge Newcomers’ Cohort Network Centrality and Emotional Support

Abstract:Social connections play a vital role in helping newcomers fit into a new work environment. In addition to seeking important information from organizational “insiders” such as coworkers and leaders, newcomers also need social support from other newcomers with similar experiences during the socialization process. In the current study, drawing on socioanalytic theory, we propose that newcomers with a competitive or cooperative orientation will follow different networking patterns within their friendship cohort network. Newcomers with a high competitive orientation will gradually enter the core of the friendship cohort network, while newcomers with high cooperative orientation will have a higher increase of in-degree centrality. A cohort with 438 newcomers in a large manufacturing company was tracked for eleven months (six waves) after entering the company to test our hypotheses, showing that competitive orientation is positively related to newcomers’ increases of coreness centrality, and cooperative orientation is positively related to increases of in-degree centrality. Further, the increase of coreness centrality is positively related to newcomers’ perceived emotional support from other newcomers, which in turn reduced their work-related emotional exhaustion.

Abstract:Promotive voice is essential for improving team and organization performance. Yet in the current literature, less was known regarding the psychological reasons why people engage in promotive voice. Through the lens of social exchange, we proposed that employees who received support from colleagues may develop higher level of felt obligation for constructive change which leads to promotive voice. Analyses of multi-source data from 51 cross-functional sources (51 team supervisors and 162 employees) showed that employees' felt obligation for constructive change positively mediates the relationship between colleague support and promotive voice behavior. Moreover, the impact of colleague support on felt obligation for constructive change is stronger when there is a low level of subgroup formation in the team. Theoretical and practical implications of these findings are discussed.

Abstract:SummaryAs information adequacy is critical for newcomers' successful adjustment to their organizations, others' information sharing is assumed to always be beneficial to newcomers. However, existing research has not explored how changes in mentors' information sharing over time impact newcomer socialization outcomes. In this study, we challenge the traditional assumption by arguing that mentors' task‐related information sharing may not always contribute to newcomer socialization from a dynamic perspective. This study is based on role theory and the literature on socialization and uses eight waves of biweekly data collected from 254 newcomer–mentor dyads during the first 4 months after newcomers' entry. We found that the initial level of mentors' task‐related information sharing had a positive effect on the initial level of newcomers' assessment of mentors' communication effectiveness. However, the change in mentors' task‐related information sharing over time was negatively related to the change in newcomers' assessment of their mentors. The initial level of and the change in newcomers' assessment of mentors' communication effectiveness were positively related to their relationship building with mentors, which further facilitated newcomer socialization. In addition, we measured mentors' indegree centrality in their teams' communication networks. We then demonstrated its moderating role in the dynamic relationship between mentors' task‐related information sharing and newcomers' assessment of mentors' communication effectiveness. Theoretical and practical implications are discussed.

Drawing upon socioanalytic theory, we propose that newcomers with a competitive or cooperative orientation will follow different networking patterns within their friendship cohort network. Specifically, newcomers with a highly competitive orientation will experience a high increase in coreness centrality in the friendship cohort network, which captures employees' relative position (i.e., core or periphery) in the entire cohort, while those with a highly cooperative orientation will have a high increase in in‐degree centrality, which reflects the number of personal friendship ties. To test our hypotheses, a cohort of 607 newcomers in a manufacturing company was tracked for 18 months (in seven waves) and the results show that competitive orientation is positively related to newcomers' increase in coreness centrality and that a cooperative orientation is positively related to an increase in in‐degree centrality. Furthermore, the increase in coreness centrality is positively related to newcomers' task assistance from other newcomers, which in turn reduces their likelihood of leaving the organization.

Abstract:Social networks can aid newcomers' learning and adjustment and facilitate their performance. However, knowledge about how newcomers build their social networks from the ground up is limited. Extending the socialization literature, we propose a model delineating newcomer proactive networking as the driver of advice ties with peer newcomers, which in turn influence newcomer reputation among higher status organizational insiders. Drawing on signaling theory, we propose that future-oriented newcomers are more likely to engage in proactive networking behaviors, a form of signaling that could help those newcomers build a larger number of peer advice ties. Such initial success may then transmit newcomers' signals to the managerial ranks, affording them a better reputation among managers. In addition, signaling theory suggests that the centrality of a newcomer's immediate supervisor in the managerial advice network can amplify the effect of the newcomer's own signaling actions (i.e., proactive networking behaviors) on their relationships with peers. We tested our hypotheses in two field survey studies. Study 1 found that newcomers higher in future orientation engaged in more proactive networking. Proactive networking helped newcomers form more peer advice ties, which were, in turn, positively related to their reputation among managers. Study 2 found that the supervisor's centrality in the managerial advice network moderated the relationship between newcomer proactive networking and peer advice ties. We discuss the implications of our findings for the newcomer adjustment and signaling theory literatures as well as for socialization practices. Abstract:As the team-based structure is prevalent in modern organizations, it is promising to address the key problem of how to promote individuals to engage in knowledge sharing. Drawing upon the interdependence theory and social identity/self-categorization theory, this study develops a research model to elaborate how interdependence designs, including task and goal interdependence, elevate individuals’ knowledge sharing behavior in a team by activating their social identification to the team. To test the conceptual model, a survey method was employed, involving 421 valid individual observations nested in 56 organizational teams. The empirical testing supports the important mediating role of team members’ social identification processes linking the interdependence designs to knowledge sharing. The goal interdependence is found more effective than task interdependence to evoke individuals’ social identification to the teams. Theoretical and managerial implications are discussed in this paper.

Abstract:Purpose The purpose of this paper is to examine the effect of mentoring on newcomer well-being, as mediated by newcomer socialization and moderated by proactive personality. Design/methodology/approach Data were collected at four time points in a sample of 227 newcomers. Regression analysis and bootstrapping method were used to test the hypotheses. Findings Mentoring had a positive and indirect effect on newcomer well-being through socialization. The moderated mediation analysis also revealed that proactive personality augmented the direct effect of mentoring on socialization and its indirect effect on well-being. Research limitations/implications Our data were collected in China, thereby limiting the generalization of the research findings. Future research can test our model in different cultural contexts. Practical implications Organizations should consider establishing a mentoring program to foster newcomer socialization and achieve well-being. Within the mentoring context, cultivating newcomers to become more proactive can predict higher socialization levels, resulting in higher well-being. Originality/value Previous research largely focused on the development of the well-being of tenured employees. Drawing on socialization resources theory, this study focuses on the newcomer well-being and proposes the influential mechanism and boundary condition of the relationship between mentoring and newcomer well-being. It sheds light on exploring the well-being development for newcomers.
A Newcomer Socialization Perspective on the Proliferation of Unethical Conduct in Organizations: the Influences of Peer Coaching Practices and Newcomers’ Goal Orientations

Abstract:Drawing on conservation of resources theory, we contribute to the behavioral ethics literature by examining how and why organizational socialization processes can affect newcomers' adoption of unethical behaviors. Specifically, we contend that quality peer coaching (i.e., providing newcomers with job-related guidance and social support) provides newcomers with enhanced self-resources that diminishes emotional exhaustion and thus indirectly reduces newcomer unethical conduct. Conversely, peer coach unethical conduct (i.e., violating ethical norms) increases newcomers' emotional exhaustion, and thus indirectly increases newcomers' own unethical acts. Our research also identifies newcomers' goal orientations as important individual differences that moderate the proposed mediation effects. Newcomers with high mastery orientations respond to high emotional exhaustion by harnessing more resources and identifying new work strategies, thereby engaging in less unethical conduct. Conversely, newcomers with high performance orientations give into emotional exhaustion and engage in unethical conduct as a way of outperforming others while conserving resources. We tested our theoretical model using a sample of peer coaches and newcomers from the Real Estate industry, using objective reporting of peer coaches' and newcomers' unethical conduct over a nine-month period.

Abstract:SummaryNewcomers depend on organizational insiders to successfully adjust to their organization, with their direct team leaders playing an important role in facilitating their assimilation during organizational socialization. However, in certain circumstances, team leaders may refrain from supporting newcomers, based on their experiences from before newcomers joined the organization. The purpose of this study is to examine team leaders' preexisting perception of deprivation and resentment toward their department leaders as factors that may influence the extent to which they provide support to newcomers. Drawing on relative deprivation theory, we propose that the denial of task‐related information to team leaders by their department leaders before newcomers join the organization triggers resentment in team leaders. We further propose that team leaders' preexisting resentment toward their department leaders influences their level of support to newcomers. We tested our hypotheses through data collected from team leaders before newcomers joined their organization and matched data collected from team leaders and newcomers after the latter joined the company. The results indicate that team leaders' preexisting experience of resentment toward their department leaders influences the support they provide to newcomers, an uninvolved target.
A Social Network Perspective on Team Members’ External Learning

Abstract:Members in organizational teams increasingly engage in external learning activities. Although several studies have adopted a motivational approach to investigate the antecedents of external learning, we know little about how social structural factors can promote or constrain an individual’s opportunities to engage in different forms of external learning. Drawing on social network theory, we build and test a social network model of external learning. Using multiple-source and multiple-wave survey data, we found that density of an individual’s external network was positively related the individual’s vicarious learning, while betweenness centrality of an individual in his/her external network was positively associated with the individual’s contextual learning. Additionally, we further revealed that an individual’s experience depth strengthened the positive association between density and vicarious learning. In contrast, an individual’s experience breadth magnified the positive relationship between betweenness centrality and contextual learning. In so doing, we link and extend theories across social network and external learning as well as provide insights about how teams could capitalize the informational utilities available in the external network.

Abstract:The literature has underexplored the profound impact of organizational socialization tactics on new volunteer outcomes. This study used social identification and social information processing theories to comprehensively investigate how organizational socialization tactics significantly affected volunteer outcomes and the underlying mediating mechanism. Two comprehensive studies (a scenario experiment and a large sample analysis) revealed that volunteer organizational socialization tactics not only positively influenced volunteer performance and volunteer hours but also exerted a notable negative impact on volunteer turnover intention through the mediating mechanism of organizational identification. Organizational reputation effectively moderated this relationship; specifically, the more commendable the volunteer organization's reputation, the more robust the positive effect of volunteer organizational socialization tactics on volunteer organizational identification, subsequently influencing volunteer outcomes. This study subsequently advanced a moderated mediation model to examine the multifaceted effects of organizational socialization tactics on volunteer outcomes. The results advocate for the proactive implementation of organizational socialization tactics for new volunteers and the continuous enhancement of volunteer organizations' brand reputations.

Abstract:Drawing on social exchange theory and attribution theory, this study explores whether newcomers' helping behavior benefits their adjustment and whether the helping behavior attributed by coworkers to certain motives (prosocial motivation and impression management motivation) moderates these benefits. On the basis of results obtained from time-lagged surveys conducted with 114 newcomers, the study suggests that newcomers' helping behavior positively influences newcomers' distal outcome (i.e., organizational commitment) through the mediating effects of two proximal outcomes (task mastery and social integration). We also find that the benefits of newcomers' helping behavior to their proximal adjustment outcomes are stronger when coworkers attributed newcomers' helping behavior to prosocial motives but are not influenced by the attribution to impression management motivation. This study (1) theorizes and provides preliminary evidence for the positive implications of newcomer helping behavior on newcomers' subsequent work performance and social integration and (2) provides evidence that two types of attribution are independent and have distinct moderating effects.

Abstract:Conventional wisdom and organizational scholars have suggested that the success of organizations, units, and teams lies in the hand of core employees who demonstrate superior performance or occupy important positions. As a result, core employees often have priorities to receive valuable resources, particularly when the resources are limited. Similarly, leadership theorists have advocated that managers can advance their unit performance by developing high quality relationships with a few trusted key employees and relying them to perform at higher levels. However, we challenge this long held assumption by demonstrating that in interdependent teams, the success of team performance is heavily dependent on peripheral members in team social network, who thereby deserves more attention from leaders. Specifically, collecting data from 88 teams, we found that LMXS of peripheral team members (i.e., having lower task performance, occupying peripheral positions in team networks) were more strongly related to team processes, team performance and viability than core members’ LMX. Theoretical and practical implications are discussed.
Use of Proactive Socialization Tactics and Socialization Outcomes: A Latent Growth Modeling Approach to Understanding Newcomer Socialization Process

Abstract:In this study, we examined the intraindividual change trends in newcomers' usage of seven proactive socialization tactics and their covariations in the first 4 months after their job entry. We also investigated how the initial level and change trends of these socialization tactics are associated with socialization outcomes (i.e., leader-member exchange, affective commitment, and job-related self-efficacy). Results showed that newcomers' usage of proactive socialization tactics had different change trends over the first 4 months after organization entry. For example, newcomers increased their usage of feedback seeking, but decreased their usage of job-change negotiation over time. The usage of some tactics (e.g., networking) even plateaued after the first 3 months. However, newcomers did not appear to switch their usage from tactics to tactics over time, as indicated by positive or nonsignificant covariations among the change trends of different socialization tactics. Additionally, we also found that the initial level of usage and change trends of certain tactics were associated with socialization outcomes. We discuss how these findings may inform future theoretical and empirical development.
Getting What's New from Newcomers: Empowering Leadership, Creativity, and Adjustment in the Socialization Context

Abstract:Researchers consistently argue that organizations need to generate creative ideas to ensure long-term success and survival. One possible solution for increasing creativity is to inject “fresh blood” into the organization by hiring new employees. However, past work suggests there may be a number of impediments that stifle newcomer creativity and, further, that encouraging newcomer creativity may compromise other adjustment outcomes. Accordingly, the present research examines how empowering leaders, in conjunction with contextual and relational factors (i.e., organizational support for creativity and newcomers’ trust in leaders), facilitate newcomer creativity. Study 1 indicates that empowering leadership positively predicts newcomer creativity and that this relationship is contingent on the organizational context. Study 2 reveals that more specific and proximal contextual socialization factor – newcomers’ trust in leaders – is a more potent moderator than organizational support for creativity. Further, these predictors operate through creative process engagement to influence creativity. Finally, results indicate positive links between empowering leadership and role clarity, attachment, and task performance, suggesting that empowering leadership may serve as an important, albeit overlooked, socialization tactic.
How Linking with External-Team Star Colleagues Sparks Team Member's Innovation Journey

Abstract:This study integrates research on stardom and the social model of employee creativity and innovation to clarify how the full range of team members’ social contacts (i.e., linked external-team stars, teammates, and direct leaders) play different roles in their innovation journey. Using the multi-time and multi-source data (including 239 members in 43 teams) collected from a Chinese high technology company, we find that a team member’s linked external-team stars’ brokerage is positively related to his/her idea generation, and such positive relationship is stronger when the focal member’s within-team idea discussion centrality is at a lower level. In addition, we also find evidences supporting a positive interaction effect of team member’s idea generation and leader-member exchange on his/her innovative outcome. Integrating the above results, we further examined a dual-stage moderated mediation model. The theoretical and practical implications of these findings, the limitations of this study, and the future research directions are discussed.

Abstract:Effective teamwork and knowledge coordination are becoming increasingly important for all kinds of organizations given the growing use of teams to tackle competitive challenges and sustain competitive advantage. In this study, we develop and validate a model of how two types of social network ties – expressive and instrumental – contribute to team efficacy and performance, mediated by three dimensions of a transactive memory system (TMS) – specialization, credibility and coordination within teams. We test the model in an empirical study drawing on data from 66 teams in a variety of organizations. The results suggest that both instrumental and expressive ties within teams can facilitate the formation of TMS and the three dimensions of TMS are all, even though to different extents, positively related to team efficacy. Team efficacy is also a powerful predictor of team performance. The findings in our study bridge the literature gap about social networks and TMS and explain the underlying process and mechanisms by which social network ties exert their influence on team outcomes. The results have implications for organizations that wish to leverage teams to take advantage of team members’ differentiated expertise and coordinate their work more effectively and efficiently.

Abstract:Although a future orientation plays an important role in Van Maanen and Schein's (1979) classic conceptualization of organizational socialization tactics, human resource management practices and scholarly research tend to focus on individuals' adjustment to the present. We address this significant gap by investigating how institutionalized socialization facilitates newcomer outcomes via its impact on newcomers' expected long-term friendship and cooperation networks. Based on construal level theory, we argue that expectations about one's long-term networks reflect perceptions of the stable nature of one's current networks. A 4-wave study with two samples of newcomers in diverse Chinese organizations found that institutionalized socialization predicted positive development in the size of newcomers' current and expected networks, which in turn predicted managers' ratings of newcomers' in-role performance and extra-role behaviors in the form of altruistic helping and taking charge. The study thus documents a relatively unknown benefit of socialization on newcomers' future expectations about their social relationships and the impact on newcomers' behaviors.
